How we engage

One owner, from first decision to production.

The person who scopes your engagement delivers it, and stays accountable after launch. One model, three formats, every one ending in a capability you own.

The Forticer Accountability Model

Why rotating benches fail.

Consulting's oldest failure mode is structural, not personal. When one partner scopes the work and a rotating bench delivers it, context is lost at every handoff, accountability diffuses across a staffing matrix, and the commercial incentive quietly becomes extending the engagement rather than finishing it.

Forticer removes the handoff. One senior owner takes the engagement from first decision to production, they scope it, they build it or lead the team that does, and their name stays on the outcome after launch.

The rotating bench

  • Scoped by a partner, delivered by whoever is free that quarter
  • Context re-learned at every rotation, billed to you
  • Accountability diffused across a staffing matrix
  • Commercial incentive: extend the engagement
  • Ends in a deck and a dependency

The Forticer owner

  • The person who scopes the work delivers it
  • Context compounds from day one, never re-billed
  • One name on the outcome, before and after launch
  • Commercial incentive: reach production, exit clean
  • Ends in a system your team runs without us
The 5-step delivery lifecycle

Diagnosis to stewardship, one level held throughout.

Every step closes with an exit artifact you keep, so at any gate you can stop, hold, or continue with full ownership of what exists.

1

Diagnosis & Strategic Framing

Fixed · 2 to 4 weeks

Infrastructure audit, decision framing, build-vs-buy. We quantify the problem, in loss, latency or hours, before proposing any system, and we say so if the honest answer is don't build this.

Exit artifact: an execution roadmap your CFO can read, not a pitch deck
2

Architecture & Proof of Concept

3 to 6 weeks

Reference architecture against your real constraints, compliance boundary, latency budget, team skills, proven on your real data. A kill decision at this gate is a success of the process, not a failure of it.

Exit artifact: validated architecture plus a working PoC on production data
3

Production Engineering

Milestone-based

The unglamorous backbone: data contracts, test suites, eval harnesses, observability, security review. Built in your repos and your cloud accounts, so ownership never has to be transferred later, it starts with you.

Exit artifact: a hardened system with tests, documentation and CI/CD
4

Deployment & Enterprise Integration

Sequenced rollout

SSO and access design, rollout sequencing, operator training, integration with the systems your teams already live in. Launch is treated as an engineering phase with its own gates, never an afterthought.

Exit artifact: a launched system with runbooks and trained operators
5

Stewardship & Performance Optimization

Retained · optional

SLOs held, costs tuned, models refreshed against drift. We stay accountable after launch, and deliberately build your team's capability to replace us. The measure of success is how little you need us next year.

Exit artifact: a capability your team owns, not a dependency

Delivery happens inside client infrastructure

Forticer works end to end inside the environment the client already runs. Nothing moves to a separate Forticer system.

Client environment

Work happens in client GitHub and client cloud. Code and data stay where the client controls them.

Secured access

Access is least privilege, scoped to the engagement, and revoked at the end. It runs through the controls the client already operates.

GDPR as the baseline

GDPR is the floor, not the ceiling. Data never leaves infrastructure the client already governs.

One accountable owner

One owner is accountable for the delivery, not a rotating bench. The person who scopes the work delivers it.

Ways to engage

Three ways in. Each ends in a capability you own.

Formats differ in shape and duration; the accountability model is identical in all three.

I

Strategy

Infrastructure audit, technology selection, build-vs-buy. A concrete execution roadmap your CFO can read, not a pitch deck.

Fixed · 2 to 4 weeks

II

Build

From discovery to production: data platforms, AI products, and the unglamorous backbone of governance and observability.

Project-based · milestone gates

III

Embed

We step in as your data and AI leadership or senior delivery capacity, build the in-house capability, and leave a team that runs the system without us.

Retained · 3 to 6 months

FAQ

Asked before every engagement.

An embedded team is one or more senior engineers who join the team a client already runs and take accountability for a deliverable from first commit to production. Forticer places a technical manager who owns the outcome, works inside the tools and cloud the client controls, and stays until the system is live and handed back. It is delivery ownership, not headcount by the seat.
